You can delegate a task. You cannot delegate your way out of a structure that was built to route everything through one person. That is what we work on.

None of these are fixed by hiring one more person, or by trying harder to let go. They are fixed by changing how the organization decides, owns work, and moves information.

The method

A fixed diagnosis, a transformation assembled from what it finds, then a release.

Not the org chart, not the founder's belief. Leadership and employee interviews, decision history, customer and revenue structure, the founder's calendar.

02  DIAGNOSE

Classify every major problem, and test it to root cause

Founder, People, Structure, Process, Information, Strategy, Communication. Each finding carries evidence rather than impression, a cost in money and founder hours, and a named owner for the change.

03  ARCHITECT

Design the structure the business is missing

Strategic priorities, decision rights, accountability, operating cadence, the knowledge base, the leadership layer — only the modules the diagnosis triggers. Nothing one-size.

04  TRANSFER

Hand off responsibilities in a controlled way

Selected responsibilities move to named owners, and we track what falls over. A transfer only counts when the work is still running three weeks later with no founder re-entry.

05  RELEASE

A graduated founder-absence test

Abort criteria agreed in advance, a named internal escalation owner. The business runs without you in the room.

How we work

The five principles

  1. Reality before narrative. We do not begin with “what do you think the problem is?” We begin with “what is actually happening?”
  2. The founder is not automatically right. The founder is the client, not automatically the diagnosis. Sometimes the problem is the team, the structure, the market — and sometimes the founder. We must be willing to say so.
  3. People are not systems. Replacing people does not fix decision rights, incentives, information, or workflows. We keep those distinct.
  4. Strategy must survive reality. A strategy nobody executes is not a strategy.
  5. Independence is the objective. The final question is whether the business can perform without the founder involved in everything.

What we will not do

Guardrails

  • Do not launch with fifteen services. One flagship transformation.
  • Do not become a generic executive coach. Our work is organizational.
  • Do not promise therapy. We work with leadership behavior and emotional intelligence; we are not mental-health professionals.
  • Do not diagnose clinical conditions.
  • Do not promise revenue increases we cannot control.
  • Do not guarantee employee retention.
  • Do not blame employees automatically. Do not automatically side with founders.
  • Do not turn every problem into a process. Sometimes the founder is the problem, sometimes the market, sometimes the business model, sometimes a person simply needs to be replaced. Our job is to identify which.

Three tiers. The first is a real deliverable, not a sales call.

Tier 0

Founder Independence Diagnostic

2–3 weeks

The diagnosis phases only, with bounded access. You get a written diagnosis, a Founder Independence Score baseline, the recommended module set, and an explicit go / no-go with a fit assessment. Fixed fee, credited toward Tier 1 if you proceed within a set window.

Tier 1

Transformation Engagement

8–14 weeks

Length set by the modules the diagnosis triggers, not a calendar template. Full access under signed MSA, mutual NDA, and KVKK data-processing agreement. Per-module deliverables, a Founder Independence Report, and a 12-Month Organizational Roadmap.

Tier 2

Advisory Continuity

Monthly

A defined number of strategic sessions and a defined response access. Not unlimited consulting.

Engagements are principal-led and capacity is deliberately capped. If a scope needs to be smaller, the scope gets smaller — the rate does not.

Proof

We publish results only when the instruments behind them hold up.

Pilot programme underway

The methodology is in its first cohort — founder-led companies in technical professional services. We will publish results, but only on our measurement standard:

  • No figure is claimed unless its instrument was agreed in writing on day one of the engagement.
  • Founder-time and escalation figures come from logs kept during the work, not from recall.
  • Every figure carries a fixed attribution caveat: over an 8–14 week window the engagement is one of several factors acting on the business — we report movement, not proof of cause.
  • Where an instrument failed or the data was thin, the report says “not reliably measured.” It does not estimate.

The Founder Independence Score — eight weighted dimensions, scored at day zero, midpoint, and finish — is currently a directional internal instrument, still in validation across the first pilots. We label it as such. No fabricated numbers, now or later.
